The family-owned LAROSÉ GmbH & Co. KG, headquartered in Cologne, is one of Germany’s leading service providers in textile leasing, generating approximately €70 million in annual revenue. Its product range includes workwear, uniforms, and table, bed, and bath linens, offering services from textile procurement to hygienic care and reliable logistics. LAROSÉ operates 16 locations and service centers across Germany. The leading textile service provider has implemented an innovative procurement strategy through a systematic LKW fleet purchase concept. The result: cost-efficient vehicles, minimal disruptions, driver motivation, and significant savings.

Our Challenge - More Efficiency, Easier Handling, and Unified Structures through Systematic Purchase

The fleet consisted of 70 transporters and 40 trucks ranging from 7.5 to 15 tons. While relatively young with an average age of 2.2 years, the oldest units, at six years, showed an increased risk of failure. Various vehicle sizes were in use, and the fleet's technical configuration and structure were not fully optimized. The previous practice of ad-hoc replacement was time-consuming and made it difficult to achieve favorable purchasing conditions.

Our Solution - Cost Transparency and Various Financing Options

  • Assessed the fleet's structure, including the design and equipment of each vehicle
  • Allocated variable and fixed costs to each vehicle to make the fleet's cost structure transparent
  • Derived the optimal fleet structure based on its use and created a tender document that outlined specific vehicle requirements and included various financing models
  • Clarified and compared offers through multiple negotiation rounds
  • Leasing contracts were signed with selected providers, based on the previously determined optimal replacement schedule

Our Result - Through the systematic purchase of trucks, LAROSÉ's fleet is now
